Banking Technology AdvisoryPost-Merger IT Integration and Consolidation

Post-Merger IT Integration and Consolidation

When banks merge, technology decides whether the combined institution works on day one. We assess every legacy estate with the same yardstick and deliver one migration strategy the Board can fund and the programme can execute.

The challenge

Context

Merging banks inherit multiple core banking systems, card switches with separate BIN ranges, identity and network domains, and surrounding applications, each built under different governance and with different data quality. The wave order, the target platforms, and the cutover model cannot be decided on assumption. They can only be decided once every system, interface, and dataset has been inventoried and evidenced.

What we do

Scope

01

Current-state inventory of every legacy estate

Systems, interfaces, licenses, contracts, facilities, and assets, reconciled against physical reality.

02

Same-yardstick assessment

One questionnaire set, one scoring model, one evidence standard applied identically across every merging entity, so the cross-bank comparison is defensible at Board and regulator level.

03

Cross-bank comparison

Data quality, platform fitness, and risk ranked across the entities. This is what decides the target platform and the wave order.

04

Migration strategy under two non-negotiable constraints

Zero Downtime: no business day is ever used as a migration window. Security First Architecture: legacy environments are treated as untrusted until audited and cleared, and security controls are live before any migration.

05

Infrastructure setup

A greenfield production Data Center built and proven first, with the Near DC and Disaster Recovery Site established later from the best of the existing estate.

Three-site strategy

Site 01

Production DC

Built clean and proven before anything moves.

Site 02 · Synchronous

Near DC

Synchronous replication from production.

Site 03 · Separate zone

Disaster Recovery

In a different seismic zone, sized to RTO and RPO.

Sizing follows the Business Impact Analysis. Site classification, separation, and DR testing follow the ICT Security Guideline v4.0.

How we work

Discovery runs in parallel at every legacy bank. Findings mature through a monthly steering committee so the Board sees the platform options and wave order forming well before the final report. Each entity’s evidence is held separately until the comparison stage.
